IBM  standardized the PC.

Then killed its own business before the market could.

Every case below faced the same choice: defend a position the numbers no longer supported, or act on it first.

None waited for certainty.

Three mechanisms for closing the gap between the data and what leadership was willing to admit.

✅ Exit the trap before the market closes it for you. Case: IBM-Lenovo (2005)

IBM's PC business made it famous, then became a commodity with vanishing margins by 2004, the same trap that later swallowed Kodak's film business.

IBM sold it to Lenovo for $1.75 billion, stating plainly in its own investor filings that it removed exposure to a cyclical, low margin business.

IBM's own 2009 annual report: seven straight years of double-digit EPS growth.

Twenty years later, IBM's market cap is a fraction of Microsoft's or Apple's.

Closing one gap doesn't close the next one.

Check: Name the business unit your organization defends out of identity today, and ask what happens the next time this same test comes around.

✅ Give correction authority a real deadline, not a review cycle. Case: Inditex-Zara

Zara compresses design-to-store from the industry's standard 6 to 12 months into 2 to 3 weeks.

Store managers report daily, through handheld devices, what sells, what doesn't, and what customers ask for, and design acts on that signal inside the same production cycle, not the next season.

Correction authority that takes a quarter to activate isn't authority, it's a memo nobody reads in time.

Check: Time how long it takes your organization to kill a losing initiative, from first signal to final decision.

✅ Separate who owns it from who runs it, before someone else does it for you. Case: Grifols (2024)

In January 2024, Gotham City Research accused the Barcelona-based pharmaceutical group of understating debt through transactions with a family-linked entity.

The stock fell nearly 40% in days.

Within weeks, family executives stepped down from operational roles.

Nacho Abia, an outside executive with no ties to the founding family, became CEO.

By September, the chairman gave up his own executive powers, ahead of schedule, separating ownership from management.

The chairman's own words: complexity in their disclosures is what let the report raise doubt in the first place.

Check: Name what in your own reporting is complex enough for an outsider to turn into a headline.

None of these three waited for proof. They acted on the earliest signal they were willing to trust.

Which of these three moves would your organization be capable of making this year?

Closing the gap isn't a better plan. It's the discipline to act before you can fully prove you're right.
