#TheExecutionGap TRANSFORMATION DOESN'T END WHEN THE FIRST CHANGE WORKS.

Nokia almost disappeared.

Today, it's rebuilding the future.

In 2007, Nokia held 50% of the global smartphone market.

By 2013, that share fell to 3%.

In Q2 2026, its AI and Cloud business grew 105% YoY.

Same company.

Different battle.

✅ Advantage Rotation: Resources follow the advantage that still exists, not the one that used to.

Nokia sold its phone business in 2013.

It entered network infrastructure with a fraction of its old fame.

Most organizations defend what already works.

Nokia let it go instead.

Check: Name the unit that still gets your best people and fewest hard questions.

✅ Capability Regeneration: Transformation that gets declared finished was never real transformation.

Accenture found 8% of companies treat transformation as continuous, not a project.

Those 8% outgrow the rest by double digits.

Nokia is one of them.

Infrastructure, then cloud, then a $1B Nvidia bet, then an AI supercomputer.

By Q2 2026, AI and Cloud sales more than doubled.

Net income: €5M, down from €96M, eaten by restructuring.

The growth is real.

So is the bill.

Check: Pick a project you marked done. Ask what regenerating it would cost.

Both assume the organization can decide fast enough to act.

That's where most transformations stall.

✅ Decision Compression: Speed without clear decision rights just moves the bottleneck. It doesn't remove it.

Bain calls this RAPID: who recommends a decision, who makes it, never the same person.

Spotify built the clearest example of what happens without it.

Its squad model became the most copied org chart in tech.

Its co-author called it inspiration, not a blueprint.

Spotify moved past it years ago.

It still cut 17% of its workforce in December 2023 to fix what speed alone hadn't.

Check: Name who can recommend a decision but not make it, and who thinks it's the other way around.

Fix decision rights, and speed follows.

What you do with that speed is a separate question.

✅ Governance Recalibration: Governance that ends at deployment isn't governance. It's a launch party.

A peer-reviewed study in Scientific Reports found measurable drift in 91% of the model-dataset combinations it tested.

The same discipline applies beyond AI.

The advantage, the capability, the decision rights, all of it drifts if nobody recalibrates.

Nokia's AI bet looks like proof today.

Whether it still looks that way in 3 years depends on step four.

Check: Name the last system that was governed once, at launch, and never again.

Skip the fourth step, and the first three undo themselves.

Then you rotate again. From further behind.

Transformation isn't the ability to change.

It's the ability to keep changing after the first change looks like it worked.
